Situation

A multi-brand hospitality group let each flag run its own marketing week. Properties briefed agencies. Brand mail collided with stay mail. A guest could receive three versions of the same weekend. Nobody owned the calendar because everybody did.

Selected work of the practice — a mission that became a seat, then a handover. Not a named hotel company.

Work

  • Diagnose: who actually shipped, where duplicates were born, which property exceptions were real.
  • Build: a single marketing calendar the flags had to enter. Decision rights. A kill list. Intake properties could use without a status call.
  • Run: weekly ops inside brand marketing. A stop so a property could not mint a blast that undid the journey.
  • Hand back: by month 8 brand marketers ran the calendar. Properties kept exceptions, written. Agencies, if kept, were production.

What changed

  • Property queues became one calendar. Duplicate stay mail −38% in 90 days.
  • Weekend collisions gone once the week had an owner.
  • Month 8 was independence. Month 12 was a review, not a rescue.
