Situation
A B2B industrial company had three agencies: brand, digital, and a regional shop that still wrote the product email. None of them owned the week. Product launched into a feed that did not know. Sales forwarded PDFs because the calendar was a rumour.
Selected work of the practice — a mission that became a seat, then a handover. Not a named manufacturer.
Work
- Diagnose: who actually briefed whom, where the three queues collided, which work was theatre.
- Build: a single marketing calendar the agencies had to enter. Decision rights. A kill list. Intake that product could use without a status call.
- Run: weekly ops inside the marketing team. LinkedIn and email on the same claims. A stop so regional could not ship a spec the factory had retired.
- Hand back: by month 9 the internal team ran the calendar. The agencies, if kept, were production — not owners of the week.
What changed
- Three agency queues became one calendar. Time from brief to ship −42%.
- Duplicate product claims gone in a quarter. Sales stopped forwarding the PDF as the channel.
- Month 9 was independence. Month 12 was a review, not a rescue.
